What’s Going on with the Cocoa Market?

At the most recent Gulfood Expo, cocoa replacement was still a strong core theme, but with prices softening and supply issues easing, why is this?

Why has the cocoa market softened?

The global cocoa supply crisis has dominated headlines across the food industry in 2025.

While the acute shortage phase now appears to be easing, deeper market trends and risks mean that volatility is far from over.

Prices (2)

After a dramatic spike in late 2024, cocoa prices fell over 40% by mid-2025, signalling improved supply conditions. Production especially across West Africa, led by Côte d’Ivoire and Ghana, has shown signs of stabilization thanks to better rainfall and replanting efforts. The International Cocoa Organization predicts a recovery in output for the 2025/26 season, with stock levels slowly rising.

Supply Recovery: Not a Return to Normal

The supply side remains fragile. Crop diseases, aging farms, and unpredictable weather, including droughts, continue to impact yields. Political uncertainty in major producing countries and global trade pressures add further risks. As a result, industry cover remains short, and supply shocks could quickly push prices back toward record levels.

Demand Destruction and Market Adaptation

Crucially, much of the recent market correction isn’t solely about supply improvements, it’s also about permanent “demand destruction”.

At the peak of the crisis, manufacturers slashed cocoa content in popular products, reformulated recipes (some famously like the club biscuit), and shrank packaging to offset higher costs. This trend has proven persistent: data shows that processing volumes in Europe and Asia hit multi-year lows, with capacity severely reduced.

Many chocolate makers have adapted by cutting their forward hedging periods and changing procurement strategies, accepting that structurally higher cocoa prices and smaller, less cocoa-rich offerings, are the new normal.

The Search for Cocoa Alternatives

Market volatility has only intensified the search for cocoa replacements and alternative ingredients. Investors and manufacturers are focussing resources into R&D to develop cocoa-free or reduced cocoa chocolate products, aiming both to defend margins and mitigate future supply risks. Compound chocolate, carob, barley malt, and other alternatives are gaining ground, with even premium brands experimenting with novel recipes.

We as an ingredients group have & must adapt to this market demand, and while cocoa remains the heart of chocolate, market disruptions and consumer adaptation have created a durable shift in demand for replacements. Large players are embracing the change, anticipating that diversification away from traditional cocoa might be essential for long-term stability.

Summary

Although the immediate global cocoa supply crisis of 2024-2025 has eased, the market remains fragile, with supply risks and fundamental structural changes. Adaptation in the chocolate sector, with reformulation, reduced cocoa content, and a shift toward alternatives has permanently altered industry dynamics.
